A Unique Example of Quick Changeover

As you begin working on Quick Changeover projects in your factory, this photo of a Nascar pitstop provides a good example of what can be done. By focusing on good organization and improved processes, what may take a traditional company hours can be performed by a Lean team in seconds. What the typical spectator may not realize is that most teams videotape every pitstop from above so they can later study time and motion. These are reviewed weekly by the entire team to look for ways to improve, become better organized, and eliminate waste.

As a lean practioner, I'm excited to see a blog focused on providng insights into lean manufacturing.

Videotaping is a great idea. I'm going to see if we can use the video footage from the security cameras we already have in our factory.

1 suggestion is not to rely upon existing security Cameras. Instead, use a simple hand-held video camera so that you can focus on the details of operator movements. The videotaping should begin at the "Last Good Piece" and continue to the First Good piece after the changeover is complete. (This is important since we often find > 50% of changeover time is lost due to continual adjustments). Focus on their hands, video taping them walking for parts, looking for tools, etc. -- all of this is potential opportunity to eliminate waste and reduce the overall changeover time. The videotaped should be viewed by th team so that everyone can observce the opportunities for improvement first hand.
For the Pitstop team to get to less than 20 seoncs, they had to analyze every detail !
